What does generative engine optimization actually do?

GEO changes what a machine can extract from your content and what other sources say about you. Those are the two inputs an answer engine works from.

When a buyer asks ChatGPT or Perplexity which vendor to use, the model assembles an answer from two places: what it learned in training, and what it retrieves live from the web. Both are shaped by the same things. Whether your pages contain complete, self-contained answers a model can lift without surrounding context. Whether your brand name resolves cleanly to a single entity across the web. Whether third parties have written about you in ways a retrieval system can find and trust.

GEO is the discipline of engineering all three deliberately. It is not a rewrite of your website and it is not a content volume program.

A traditional SEO page builds toward a conclusion. A GEO page states the conclusion first, in a self-contained block, and then defends it. That single structural change is worth more than most technical audits.

How is GEO different from SEO?

They share fundamentals and they measure completely different outcomes. SEO earns a position in a list of links. GEO earns a sentence inside an answer that most readers never click away from.

The overlap between them is smaller than most agency reports suggest. BrightEdge found in February 2026 that only around 17 percent of AI Overview citations come from pages ranking in Google's organic top ten, a figure that has held flat for months. Other 2026 studies put the overlap between 17 and 38 percent depending on methodology, down from roughly 76 percent measured by Ahrefs in mid-2025.

Authority metrics do not bridge the gap either. In the Semrush category study run by Kevin Indig across 1,094 US categories from January to June 2026, covering more than 50,000 brands and 600,000 citations, Authority Score predicted category ownership 52.5 percent of the time and organic traffic 48.4 percent. Both are coin flips. Indig's own conclusion: "traditional SEO metrics aren't enough to explain who owns a topic."

None of that means SEO stops mattering. Google AI Overviews draw heavily on content already performing in Google search, so classic fundamentals stay in place. The mistake is treating a rankings report as evidence of AI visibility. They are two scoreboards and only one of them is being read by the buyers who now start in a chatbot.

Which AI engines matter, and do they behave the same way?

They do not behave the same way, and optimizing for one while assuming the rest follow is the most common expensive mistake in this category.

The behavioral spread is measurable in the wild. SOCi's 2026 Local Visibility Index, covering more than 350,000 locations across 2,751 brands, found ChatGPT recommends 1.2 percent of local business locations, Perplexity 7.4 percent, Gemini 11 percent, and Google's three-pack surfaces a location 35.9 percent of the time. Same businesses. Four very different answers.

The common thread across all of them: be findable, be clear, be corroborated.

The research

 

What actually makes an AI engine cite a source?

Aggarwal, Murahari, Rajpurohit, Kalyan, Narasimhan, and Deshpande measured citation lift across roughly 10,000 queries in their paper GEO: Generative Engine Optimization, presented at KDD 2024. Nine tactics were tested. Four moved visibility materially.

The second row deserves its own moment, because it is the most encouraging finding in the paper. Citing external sources produced its largest gains for lower-ranked content, lifting visibility by up to 115 percent.

Citing other people makes you more citable, and it helps you most when you are not the incumbent. That is counterintuitive, it is measured, and it is free.

Now look at what is missing from that list. Word count is not on it. Publishing frequency is not on it. Keyword density is not on it. Four of the nine tactics tested produced no benefit or made results worse, including keyword stuffing and padding content to length.

A content program built on volume optimizes for none of the four levers. A program built on proof optimizes for three at once, because a well-sourced passage carries a statistic, a primary-source link, and a quotation in the same paragraph.

What does GEO change about your content?

Three structural changes, and they apply to every page, not only new ones.

    The answer moves to the top

    Every page opens with a self-contained block of 40 to 60 words that answers the target question completely, names the entity explicitly, and makes full sense with zero surrounding context. If a model lifts that block into an answer and it reads as a fragment, the page is not GEO-ready.

    Every section has to stand alone

    A paragraph that only makes sense after the one above it cannot be extracted. Retrieval systems pull passages from the middle of documents, not just the beginning. That means no backward references, no as mentioned above, no pronouns pointing at a subject named two sections earlier.

    Headings become questions

    Benefits is a label and matches nothing. What does GEO change about your content calendar is a question and matches how people actually prompt.

None of that requires a redesign. Most of it is editing.

Under the page

 

What does GEO change about your infrastructure?

More than the content, honestly, and this is the part that gets skipped because it is not glamorous.

Crawler access. Confirm your robots.txt allows GPTBot, Google-Extended, PerplexityBot, ClaudeBot, Bingbot, and CCBot. A template robots.txt silently blocking AI crawlers is the most common own-goal in this discipline. Confirm your sitemap is submitted to Bing Webmaster Tools, because ChatGPT's web retrieval leans on Bing's index.

Structured data. Article and FAQPage schema at minimum, matching the visible content exactly. Organization and Person schema sitewide so your entity resolves. For consumer brands, product attribute markup is the highest-value structured data on the site, because untagged attributes are invisible to an agent evaluating options.

Entity consistency. Your brand name, spelled identically, across your site, LinkedIn, Google Business Profile, directory listings, review sites, and press. Inconsistent naming fragments the entity and suppresses citation. This is unglamorous cleanup work that pays disproportionately.

Freshness. AI content freshness cycles run on roughly a 70-day cadence, not the roughly 13-month cadence traditional organic reporting assumes. Perplexity and AI Overviews both weight recency. Every page needs a review date and a maintained dateModified field.

 

The larger half

 

Why is off-page work the larger half of GEO?

Because most of what AI says about your brand does not come from your brand. Muck Rack's December 2025 analysis, What Is AI Reading, found 82 percent of AI citations come from earned media. Omniscient Digital, reviewing more than 23,000 citations, found roughly 77 percent of sources cited about a brand are off-page.

That reframes the whole budget conversation. If four out of five citations come from somewhere you do not control, then your website is the corroborating source, not the primary one. Its job is to confirm and clarify what third parties are already saying, in a format a machine can extract.

The citation supply line matters as much as the publishing calendar. This is why data journalism and digital PR keep showing up in GEO programs that work, and why a pure on-site content retainer plateaus.

Who owns it

 

Who owns GEO inside a company?

Almost nobody, and that is the actual state of the market rather than a sales line. GNW Consulting and Demand Metric's 2026 State of GEO in B2B Marketing, surveying 225 business-to-business marketing and revenue leaders, found 92 percent of organizations are experimenting with or operationalizing GEO, 78 percent of those investing report measurable return, and fewer than 15 percent have a dedicated GEO owner.

The same study found 88 percent of organizations claim to offer GEO capability, and 37 percent of those admit their own offering is still loosely defined.

The category is funded and unstaffed.

The typical owner is a marketing leader who added GEO to an already full plate, has run a few prompts personally, did not like the answer, and has no method to work from.

That is not a knowledge problem. It is an operating discipline problem.

 

Measurement

 

How is GEO measured?

With a named prompt set, run on a fixed cadence, reported next to revenue.

There is no industry-standard formula, and that is worth saying out loud because vendors imply otherwise. Semrush, HubSpot's grader, and Profound each weight mentions and aggregate across prompts differently, and as of mid-2026 no independent cross-platform accuracy benchmark had been published.

Report monthly, not quarterly. The 70-day freshness cycle means a quarterly report describes a state that has already changed twice.

Cost and time

 

What does a GEO program cost and how long does it take?

Pricing varies widely enough that a single number would mislead you, and anyone quoting one without asking about your starting position is guessing. What matters more than the number is what sits underneath it.

A real program includes a named prompt set, monthly measurement across multiple engines, technical remediation, and citation supply work that involves third parties. An offering priced well below the market is usually a rankings retainer with an AI label on the report, and the tell is that it contains no off-page component, which is the larger half of the work.

On timeline, the honest answer is that it depends on which problem you have. Crawler access and structured data fixes resolve within a crawl cycle. Content restructuring takes weeks. Citation supply takes longest, because it depends on third parties publishing on their own schedule, and nobody controls that directly.

An engagement shorter than a single crawl cycle cannot produce a measurable result. That is not a sales position. It is how the systems work.
